How to reduce COD returns (RTO) on Shopify: a practical checklist
COD orders come back far more often than prepaid ones: in Shipway's FY25 data on Indian D2C shipments, about 26% of COD orders were returned, against under 2% of prepaid orders. You can't remove that risk, but you can shrink it: measure where returns come from, confirm orders before you ship, ship fast, and offer COD only where it works.
1. Measure before you change anything
Export your orders with their final delivery status from your courier or shipping aggregator. Work out the COD return rate by pin code, city, cart value, product, and new versus returning customers. Returns are rarely spread evenly: in the same Shipway report, COD return rates ranged from 18% in the best city to 35% in the worst.
2. Confirm COD orders before they ship
A quick confirmation by WhatsApp, SMS, or phone catches orders placed by mistake or on impulse before you pay to ship them. Cancel the ones that don't confirm.
3. Get the address right
Missing landmarks and wrong pin codes cause failed attempts. Ask for a landmark or nearby location in the address form, and check that the pin code matches the city before you dispatch.
4. Ship fast
Speed matters. Shipway found COD orders attempted within 1–2 days had a 22% return rate, rising to 27% at 3–5 days and 35% after more than 5 days. Shoppers change their minds while they wait.
5. Offer COD only where it works
Once you know where returns come from, limit COD there. With a payment customization app such as CashShield you can:
- hide COD in the pin codes or regions with the worst return rates (how to hide COD by pin code);
- set a minimum cart value for COD, or hide it on very large orders;
- hide COD for products that are expensive to ship back, such as heavy, fragile, or made-to-order items;
- keep COD for returning customers while new customers see prepaid methods first.
6. Nudge shoppers toward prepaid
Put prepaid methods first and COD last, and rename COD to point people to paying online, for example “Pay on delivery (cash or UPI)”. Renaming changes only the label: Shopify doesn't let a payment customization add a COD fee.
7. Watch what it does to sales
Every COD restriction trades some orders for fewer returns. Review COD share, conversion, and returns every couple of weeks and loosen rules that cost more sales than they save.
Questions merchants ask
- What does RTO mean in ecommerce?
- Return to origin: the parcel is shipped but never accepted, so the courier brings it back to the seller. With Cash on Delivery it usually means the shopper refused the parcel or couldn't be reached, and the seller pays shipping both ways.
- What is a typical COD RTO rate in India?
- In Shipway's ShipNotes report on FY25 D2C shipments, about 26% of COD orders were returned, versus under 2% of prepaid orders, ranging from 18% to 35% across cities.
- Should I turn off COD completely?
- Usually not. Many shoppers in India and Southeast Asia only buy with COD. Turning it off where it fails, and keeping it where it works, protects those sales.
